Leading Teams That Build with Agents Guide
When agents write a large share of the code, the job of whoever leads the team changes. There is no shortage of people who write: the shortage is people who decide what gets built, people who review what comes out, and people who answer for every line. This guide teaches you to reorganize an engineering team for that world: where the bottleneck moved, which roles change, how much review your team can absorb, who owns code that nobody wrote by hand, what usage rules to set, how juniors keep growing, and how to take the team from "everyone decides for themselves" to an operating model you can defend in front of leadership. You learn it as the new VP of Engineering at **Kubo Seguros**, an insurtech with 45 engineers in 6 squads. After six months of agents with no rules, PRs doubled, review got stuck, there were two incidents caused by unreviewed code, and the CEO asks in the leadership meeting whether the team is actually faster. Module by module you build the answer: a diagnosis, an org chart, a review policy, an accountability matrix, an agent usage policy, a plan for juniors, and a 90-day adoption plan. There is no code to write. The math is done in tables and by hand, and the studies (DORA, METR, industry surveys) come with their source and date.

What you'll be able to do
- Diagnose what changed in your team when agents started writing code, using signals instead of perceptions
- Redesign roles and team shape: who specifies, who reviews, who owns, and when to ask for more people
- Calculate the team's review capacity and write a review policy that does not get stuck
- Assign accountability for generated code and handle incidents and architecture decisions without blame
- Write an agent usage policy the team actually follows
- Design a plan so juniors keep learning in a team where AI writes the code
- Drive adoption with a pilot, a 90-day plan, and signals that the change is working
- Deliver the full operating model and defend it in front of leadership
What you need to bring
It's for you if...
- Tech leads and engineering managers whose team already uses coding agents
- Directors, VPs, and heads of engineering who need to bring order to adoption
- Startup CTOs and technical founders deciding how their team grows
Requirements and materials
- Having led people, or being about to
- Having watched a coding agent work; you do not need to know how to configure one

No limit. It's a free guide: come in whenever you like, as often as you like.
No. Modules run from easier to harder, but you can jump to the one you need. Progress is saved per lesson.
Whatever is needed is listed under “What you need to bring”, above. If nothing is listed there, you can start from zero.
